Breaking the $10M Barrier
Stop trying to “outwork” a systems problem. Download the exact operating framework I used to scale from school renovations to National Accounts for brands like The Gap.

The “Owner-Operator Trap
GRIT GOT YOU HERE. SYSTEMS WILL GET YOU THERE.
Most General Contractors hit a “Glass Ceiling” between $2M and $5M in revenue.
You have the work, but you don’t have the freedom. You are likely facing the “Owner’s Trap”:
You are the Bottleneck: Every decision—from pricing to change orders—runs through you.
Cash Flow Anxiety: You are bidding jobs just to keep the crew busy, often at shrinking margins.
The “National” Gap: You see other firms landing multi-location contracts with brands like Gap or Chick-fil-A, but you don’t know how to break into that circle.
The Pivot
To scale past $10M, you don’t need to work harder. You need a new operating system.
I wrote this roadmap based on 30 years of experience taking a family business from local school renovations to building flagship stores for Fortune 500 retailers.
“Corporate VPs don’t hire contractors.
They hire risk managers. If you want their business, you have to look like a partner, not a risk.”
PHASE 1
STABILIZE THE FOUNDATION
Before you scale,
you must stop the bleeding.
STEP 1: The Financial X-Ray
Stop bidding by “gut feeling.” You need 100% clarity on your numbers.
The Action: Identify your “Bleeders.” List your top 5 jobs by revenue and top 5 by stress. If they are the same jobs, your pricing model is broken.
The Shift: Move from “Bank Balance Accounting” to “WIP (Work in Progress) Reporting.”
STEP 2: Operational Triage
Get out of the truck and into the strategy chair.
The Action: Implement the “No Work Without a CO” rule. If it’s not in the scope, the crew doesn’t touch it until a Change Order path is documented.
The Shift: Stop being the “Chief Problem Solver.” Start building SOPs (Standard Operating Procedures).
STEP 3: The Specialist Positioning
National brands don’t hire “Generalists.” They hire experts.
The Shift: Stop saying “We do everything.” Start saying “We specialize in High-Velocity Retail Rollouts” or “Restaurant Build-outs.”
The Action: Audit your website. Does it look like a residential handyman site, or a commercial construction partner?
PHASE 2: The Growth
SCALE TO NATIONAL ACCOUNTS
How to win the contracts that change your business
Step 4
The Credibility Stack
You need to prove you can handle the pressure of a corporate timeline.
The Strategy: Corporate clients care about three things: Speed, Communication, and Safety.
The Action: Don’t just show photos of finished buildings. Build case studies that highlight problems you solved (e.g., “How we finished 3 days early despite a hurricane”).
You won’t get 50 stores on day one. You want one test job.
The Action: Target the Construction Managers at national brands, not just the procurement department. Offer to take on their “headache projects” to prove your worth.
The Strategy: Your goal is to get on the “Bid List” as a backup, then over-deliver when the primary GC fails.
Step 5
The “Pilot Program” Entry
Step 6
The Retention System
Keeping the account is harder than winning it.
The Action: Implement a “Weekly WIP Meeting” that predicts cash flow and schedule risks 30 days out. Bad news must travel fast; good news travels slowly.
The Strategy: You need reporting systems that keep the client informed before they ask.
The Audit
ARE YOU READY FOR NATIONAL ACCOUNTS?
Take this quick “Red Flag” audit.
If you check more than 2 boxes,
your foundation needs work before you scale.
I’m Warren
I’ve been in your boots
I’m not a “guru.” I’ve been in your boots.
I grew up sweeping floors in my father’s business. I helped scale that family firm into a powerhouse serving brands like The Gap, RadioShack, and Home Depot.
But I also know the dark side. I’ve felt the weight of payroll on my shoulders and the stress of growth outpacing systems.
Now, I help owner-led GCs build the systems I wish I had 20 years ago.

STOP BUILDING ALONE.
You have the grit. You have the skills. Now let’s build the systems.
