What the X-Ray costs

The X-Ray is a $7,500 fixed fee — or three monthly payments of $2,500 — and 100% of the X-Ray fee is credited toward any follow-on engagement. If we keep working together, the X-Ray was free.

How it works

Kickoff: we map the business as it really operates — not as the org chart says.

Deep dive: 90 days examining the numbers, the jobs, and the people.

Diagnosis: you get a straight answer on your single biggest constraint.

Roadmap: a prioritized plan to fix it — what to do first, what to do second, and what to stop doing.

Five working sessions across 90 days — and the heavy lifting happens between sessions, not on your calendar.

What the X-Ray covers

  • Financials: job costing, margin fade, and where your profit actually goes
  • Cash flow: billing cycles, retainage, and work-in-progress
  • Operations: who’s really running the jobs — and what happens when you’re not there
  • Estimating and pipeline: how work gets won, and whether it should be
  • Team: accountability, key people, and what breaks if someone quits
  • Systems: what runs on process versus what runs on you

What you walk away with

  • A clear diagnosis of your number-one bottleneck
  • A written action plan sequenced by impact
  • Honest answers about what’s working and what isn’t

Most business owners don’t have a revenue problem. They have a bottleneck problem — one constraint, usually hiding in plain sight, that caps growth, eats margin, and keeps the owner chained to the day-to-day. The 90-Day Business X-Ray is a deep-dive diagnostic that finds it.

Here’s my unfair advantage: I find the pattern fast. Thirty years of pressure — defense systems, overnight remodels, rebuilding from nothing — teaches you to see what’s actually wrong in weeks, not months. The X-Ray turns that eye on your business for 90 days.

Who this is for

Owners of $2M–$10M general contracting firms, small businesses, and franchises who feel stuck: growing revenue but not profit, or carrying the whole company on their back.

Not a general contractor? The X-Ray works for any small, owner-led business — including franchise owners. Most of my examples come from construction because that’s where I grew up — the problems are the same.

How the 90 days work

Five working sessions across 90 days — structured enough to get it right, tight enough to keep momentum.

1. Kickoff Deep Dive

Week 1 · 90 minutes

An owner-to-owner conversation: your goals, your history, and what’s keeping you up at night. You leave with a clear data request — financials, job cost reports, WIP schedules, backlog, and AR aging.

2. Working Session

Weeks 3–4 · 60 minutes

We fill the gaps the numbers don’t explain and clarify anything missing before the analysis wraps up.

3. Findings Readout

Weeks 6–8 · 90 minutes

The bottlenecks, the margin leaks, and the cash picture — laid out plainly.

4. Roadmap Session

Weeks 8–10 · 90 minutes

Your prioritized 6-step plan: what to fix first, in what order, and what each fix unlocks. Your roadmap starts with a Stabilization Plan — the first-phase fixes (typically inside 30 days) that stop the bleeding: plug margin leaks, steady cash flow, and pull you out of day-to-day firefighting. Growth comes after the foundation holds.

5. 30-Day Follow-Up

Week 12 · 60 minutes

We check progress on the roadmap, work through sticking points, and map out your next steps.

About six and a half hours of your time across 90 days. The heavy lifting — the financial analysis, job reviews, and benchmarking — happens between sessions, not on your calendar.

The 6-Step Roadmap to Breaking the $10M Barrier

Most business owners stall between $2M and $5M — not because the market is too small, but because the company is built around them. The X-Ray finds your single biggest bottleneck; the 6-step roadmap is what comes next. Here are the six steps, in order, to rebuild the business so it runs without you. For the complete framework, see Breaking the $10M Barrier.

1. The Financial X-Ray

You can’t fix what you can’t see. The Financial X-Ray means getting brutally honest numbers: real job costs, real margins, real cash flow. Most owners discover they’ve been flying blind — bidding on hope and finding out the truth at year-end. Once you see the real numbers, you know exactly where the leaks are.

2. Operational Triage

Before you scale, you have to stop the bleeding. Operational triage means stabilizing the chaos: jobs that run without daily firefighting, schedules that hold, and project managers who actually manage. If the operation can’t run a clean week at $4M, it will be a disaster at $8M.

3. The Specialist Positioning

Generalists compete on price; specialists compete on trust. Picking a lane — healthcare, industrial, institutional, or whatever fits your track record — lets you charge for expertise instead of begging for bids. Specialists win negotiated work, while generalists win the race to the bottom.

4. The Credibility Stack

National accounts don’t hire you because of a nice brochure. They hire you because the evidence stacks up: references, case studies, safety records, financial strength, and a team that looks like it can handle the job. Build the stack deliberately, and the big doors start opening.

5. The “Pilot Program” Entry

You don’t land a national account with a cold call — you earn it with a low-risk first project. The pilot program approach gives a big client an easy way to say yes: one facility, one project, proof of performance. Deliver on it, and the relationship scales from there.

6. The Retention System

Winning a national account is hard; keeping one takes a system. The retention system means consistent delivery, proactive communication, and making yourself indispensable across the client’s portfolio. One happy national client is worth ten one-off bids.

Is This a Fit?

You’re a fit if…

  • You own a general contracting firm doing $2M–$10M, a small business, or a franchise where you’re the bottleneck
  • Revenue is growing, but profit isn’t keeping up
  • You’re working in the business 50+ hours a week and can’t step back
  • You suspect money is leaking, but you can’t see exactly where

This is not for you if…

  • You’re looking for a quick fix or a magic tactic
  • You’re not willing to change how you operate
  • Business is genuinely fine and you’re just curious

Questions Owners Ask

Who do you work with?

I work with owners of $2M–$10M general contracting firms, small businesses, and franchises — companies big enough to have real complexity, but still dependent on the owner for everything important.

What is the 90-Day Business X-Ray?

It’s a 90-day deep dive into your business — financials, operations, cash flow, team, and systems — that finds the single biggest bottleneck holding your firm back and gives you a prioritized plan to fix it. Details here: /90-day-business-x-ray/

How is this different from hiring a consultant?

Most consultants hand you a binder. I work like an owner, because I was one for 30 years. You get straight answers, a real plan, and someone who has sat in your seat.

How long before I see results?

The X-Ray itself runs 90 days. Most owners get clarity in the first few weeks — just knowing exactly what’s wrong changes how you run the week.

What does it cost?

It depends on scope. The X-Ray is a fixed-fee engagement — no hourly meter running.

I’m not a general contractor. Can you still help me?

Yes. The problems I solve aren’t construction problems — they’re owner problems. Slipping margins, unpredictable cash flow, a business that can’t run without you. That’s exactly what the 90-day X-Ray is built for. Most of my examples come from construction because that’s where I grew up, but the work applies to any small, owner-led business.
